# How HVAC Contractors Can Turn Service History Into Replacement Opportunities
Most contractors buy replacement leads. The better source is already in the filing cabinet: the systems you have been repairing for years.
You know which ones they are. You have been to them. You have the receipts. The only reason they are not a list is that nobody has ever put the factors together.
The six factors
No single one means much. Together they identify a system worth a conversation.
1. Age against typical service life
Not age alone — age relative to what that equipment type normally does.

A furnace at eighteen is mid-life. An AC at eighteen is well past. These are rough industry figures, not guarantees — maintenance, climate and installation quality move them substantially in both directions.
2. Repair frequency in the last three years
One repair is an event. Two is a coincidence. Three is a pattern, and the customer has already noticed even if nobody has said it out loud.
Weight recent repairs far more heavily than old ones. A system with four repairs in 2018 and nothing since has settled down. Four in the last two years has not.
3. Repair spend
What they have already put in. This is the number that makes the conversation concrete: you have spent $1,464 on this in three years, and the repair in front of you is another $620.
4. Warranty position
Out of warranty means the next repair is billable in full — to them. It changes the arithmetic of every future fault and it is a fact, not a sales argument.
5. Condition
A technician's assessment. This overrides every calculation, in both directions. A well-maintained twenty-year-old furnace that a technician says is in good shape is not an opportunity. A twelve-year-old system with a corroding heat exchanger is.
6. Previous estimates
Somebody already quoted a replacement and it went quiet. That is not a dead lead — it is the warmest one on the list, and it usually died of neglect rather than rejection.
Weighing them
A workable weighting, which you should adjust to your own market:

Sum them and sort. Roughly: 70+ is worth contacting soon, 45–70 is worth raising at the next visit, 20–45 is worth watching.
Two things this is not. It is not a prediction of failure — a system scoring 90 may run happily for five more years. And it is not artificial intelligence; it is arithmetic on your own records, and you should be able to see every point it awards. Be sceptical of anyone selling the same sum with a machine-learning label on it.

The age-times-repair rule
The trade heuristic, worth knowing because customers have heard it:
Multiply the equipment's age in years by the cost of the repair. If the result exceeds the replacement cost, replacing is usually better value.
A fourteen-year-old system with a $1,250 repair: 14 × $1,250 = $17,500 against an $8,400 replacement. The repair is hard to justify on the numbers alone.
It is a rule of thumb, not a calculation. It ignores whether the customer is selling next year, whether they have $8,400, and what a technician actually saw. Use it as a way of framing a conversation, never as a verdict.
Having the conversation without pushing
This is where contractors lose trust, and trust is what produces the referral.
Lead with the history, not the recommendation. "You have had three repairs on this in three years and spent about $1,460" is a fact they can verify. "You really should replace this" is an opinion they have heard from everyone.
Give them the repair option properly. If the repair in front of them is viable, quote it. A customer offered only replacement assumes you are selling. A customer offered both, with the numbers, believes the recommendation when it comes.
Say what you do not know. "This could run another five years or fail next winter — I cannot tell you which" is more credible than confidence, and it is true.
Let them say no. Then record it, with a date, and follow up when you said you would. Why that field matters →
Never use the vulnerable as leverage. An elderly customer with no heat in January needs a fast repair and an honest conversation later, not a replacement pitch at the worst moment of their year. Contractors who do this get one sale and lose a neighbourhood.
Turning it into a working process
A monthly rhythm, not a campaign:
- Pull the list. Everything scoring above your threshold.
- Strip out the unsuitable. Recently quoted and declined, known to be selling, just had major work.
- Assign owners. A list with no names attached does not get called.
- Attach the history. Whoever calls should have the age, the repair count and the spend in front of them.
- Contact, and record the outcome either way. "Not this year, call me in spring" is a valuable answer and a dated follow-up.
- Review what converted. After twenty conversations you will know whether your threshold is right.
The compounding benefit is the follow-up list. Most of these conversations end in "not yet" — and "not yet" with a date is worth considerably more than a cold lead.
