# HVAC Emergency Dispatch: How to Handle Urgent Service Calls Without Destroying Your Schedule
A no-heat call in January is the job you most want and the job that does the most damage to the rest of the day. Handled badly, one emergency costs you three other customers: the one whose appointment got cancelled, the one whose technician turned up two hours late, and the emergency customer themselves, who waited because the wrong person was sent.
This is a triage problem, and triage problems are solved with a framework rather than with urgency.
First: is it actually an emergency?
Not everything described as urgent is. Sorting honestly at the point of the call is the single highest-leverage thing the office does.

The questions that do the sorting: Is there any heat at all? Is anyone in the house elderly, very young or unwell? Is anything being damaged right now? Is there a gas smell? A gas smell is never a dispatch decision — that is a call to the utility first.
Getting this right matters in both directions. Treating everything as an emergency destroys the schedule permanently. Treating a genuine one as routine is a safety problem.
Choosing who goes
The instinct is "whoever is nearest." That is one of four inputs and not always the strongest.
1. Can they do this specific job? A furnace emergency needs someone who works on furnaces. Sending the nearest available body to a job they cannot finish means a second truck roll on the worst possible day.
2. Who can actually be released? A technician mid-diagnostic can often be interrupted. One with a customer's system in pieces cannot.
3. Who is nearest, from where they are now?
4. What does pulling them cost? This is the input most dispatchers skip. Pulling the technician with four remaining appointments displaces four customers. Pulling the one with one remaining appointment displaces one.
The fourth consideration frequently overturns the third. The nearest technician is often the busiest, because busy technicians are out in the territory.

A worked example
11:40am, January. "No heat, house is at 54°F, my mother is 81 and lives here." Clear emergency.
Three candidates:

Nearest says Mike. Mike also has the most to lose — pulling him moves four appointments and he is mid-repair at someone's house.
Denis is the better call. He is en route to a maintenance visit, which is the most reschedulable work you have. Three miles further, and the displaced customer is a plan customer who can move to Thursday with a phone call and minimal annoyance.
Priya is the fallback if Denis cannot be reached: furthest, but cheapest to pull.
The principle: pull from the most reschedulable work, not from the nearest van. Maintenance visits exist partly to be the thing that moves.
What to do with the displaced appointment
The emergency is half the problem. The other half is the customer who has just been bumped, and how you handle them decides whether they stay.
Call them, do not text them. A cancellation is one of the few moments that genuinely requires a voice.
Be honest about why. "We have had an emergency no-heat call with an elderly customer and I have had to move your technician" is understood by almost everyone. Vagueness is not.
Offer a specific alternative immediately. Not "we will call you back to rearrange" — an actual slot.
Give them something if it was your fault. If the displacement was avoidable — overbooking rather than a genuine emergency — say so and make it right.
Record the reason. A displacement is data. If the same customer gets moved twice, that needs to be visible before it happens a third time.
Building a schedule that can absorb emergencies
You cannot prevent emergencies. You can build a week that has somewhere to put them.
Leave deliberate slack. A day booked to capacity has no room, so every emergency displaces a booked customer by definition. How much slack is yours to determine from how often last month ran over.
Keep reschedulable work in the calendar. Maintenance visits are the ballast. A day made entirely of repairs and installs has no give in it at all.
Know your seasonal shape. The week of the first hard freeze is not the week to book to capacity. Building the schedule →
Cover your skills more than once. If one technician holds the commercial ticket, every commercial emergency during their leave is a crisis.
Consider a duty rotation. Some contractors deliberately keep one technician lightly loaded on the worst weather days. The cost is visible; the cost of the alternative is spread across displaced customers and is not.
Notifications matter more here than anywhere
An emergency customer is anxious and will ring repeatedly until someone tells them something. Every one of those calls occupies the office that is trying to dispatch.
A confirmation that the call is logged and a technician is assigned, then an en-route message with a name, removes most of that. It is the cheapest intervention available on the worst day of the year.
