Revenue or gross profit?

Gross profit, in almost every case. Commission on revenue gives a salesperson every reason to drop the price to close, because their pay barely moves and yours collapses.

What if the job loses money?

Then a profit-based scheme pays nothing on it, which is the point. Revenue-based schemes pay out on losses, which is how a busy quarter ends badly.
