Plumbing Estimating Software: How to Quote Faster and Price Jobs Profitably

What estimating software actually changes about a plumbing quote, where the time really goes, and how to tell whether you have a software problem or a pricing problem.

Most plumbing contractors who go looking for estimating software are trying to solve one of two problems, and they are very different problems. Either quotes take too long to get out, or the quotes that go out are not making money. Software helps a great deal with the first and almost not at all with the second.

It is worth knowing which one you have before you pay for anything.

The quote that takes three days

The common version goes like this. You see the job on Tuesday. You write the details on the back of a work order. On Thursday evening you sit down, try to remember what the access was like, look up two part prices, build the quote in a word processor, and send it. The customer accepted someone else's price on Wednesday.

Nothing in that story is a pricing failure. It is a handling failure, and it is the one software genuinely fixes. When the price book is already built, the line items are already priced, and the template already exists, a repeat job becomes a five minute exercise on the driveway rather than a Thursday evening one.

The number worth knowing is how long a quote currently sits before it goes out. Not how long it takes to write, how long it waits. For most plumbing companies that number is between one and four days, and it is where the work is lost.

The quote that loses money

The second problem looks similar and is not. The quote goes out same day, the customer accepts, and the job still comes in short. That is a pricing problem, and moving it into software changes nothing except the speed at which you produce the wrong number.

The usual cause is that the cost being marked up is not the real cost. If your cost is the part plus the plumber's hourly wage, then your markup is paying for the van, the insurance, the phone, the unbilled drive time and the office before any of it becomes profit. Work out an overhead rate first with the plumbing overhead rate calculator, then treat the loaded figure as cost.

Test for which problem you have: take your last ten quotes. If most were sent more than 24 hours after the visit, you have a handling problem. If they went out fast and the jobs still came in tight, you have a pricing problem. Plenty of companies have both, but they are fixed in a different order.

What estimating software actually does

A price book that is decided once

The single biggest change is that prices stop being recalled and start being looked up. A price book holds your services with your cost, your markup and the resulting price, so the number is the same whoever quotes it and whatever mood they are in at 4pm on a Friday.

This is the part most contractors underestimate. It is not primarily about speed. It is about two plumbers quoting the same job at the same price, which is what makes a price defensible when a customer rings to query it.

Assemblies, so nothing is forgotten one fitting at a time

Jobs are not lost on the big items. Nobody forgets the water heater. They are lost on the expansion tank, the pan, the drain line, the two ball valves, the flex connectors and the permit, at thirty or forty dollars each until the job is three hundred dollars light.

The fix is not being more careful. It is building "50 gallon gas water heater swap" once as a kit containing every line, then removing what is not needed from a complete list rather than assembling one from memory in a basement.

A document that looks like a business wrote it

Two quotes at the same price do not convert at the same rate. A quote with a scope, clear exclusions, an expiry date and a signature line reads as a company that has done this before. A number in the body of a text message does not.

A record of what happened to it

Most plumbing companies cannot tell you their close rate. Estimating software knows, because it knows what was sent and what came back. What it does not do

It does not know your costs. Everything downstream of a wrong cost is wrong faster.

It does not decide your margin. That is a business decision about what you are worth in your market, and no tool will make it for you.

It does not follow up. Most estimating software will tell you a quote was viewed and then sit there. The quotes that close usually close on the third or fourth contact, which means somebody has to make them. If that is the gap, a follow-up sequence is worth more than a better quote template.

And it does not fix a scope problem. If jobs regularly turn out different from what you quoted, the issue is at the site visit, not the software.

If you are not buying anything yet

Three things move the needle before software does, and all three are free.

  1. Work out your true hourly cost. Not the wage. The wage plus burden plus the share of overhead that hour has to carry.
  2. Write down your twenty most common jobs with a fixed price against each. That is a price book, even on paper.
  3. Quote on site. Same day beats same week by a wide margin, and it costs nothing to change.

Most of the gain attributed to estimating software comes from those three. The software makes them durable rather than dependent on whoever is doing the quoting that week.
