Most explanations of plumbing estimating stop at "add up your costs and add your markup". That sentence hides every place the money actually goes.
This runs one job all the way through and shows the figure at each step. Then it covers the four places the number usually goes wrong.
The job: replacing a 50 gallon gas water heater in a finished basement. Existing unit is 14 years old and leaking from the tank. Same location, same fuel, no relocation.
Step 1. The site visit, where the estimate is actually decided
Everything you fail to record here becomes an assumption, and assumptions become either a change order you have to justify or a loss you absorb.
The unit and the connections
- Capacity, fuel, venting type, and whether the replacement matches
- Gas line size and whether it is adequate for the new input rating
- Water connections: type, condition, whether the shut-off actually holds
- Expansion tank present, and whether one is now required
- Condition of the T and P discharge and where it terminates
Getting it in and out
- Stairs, turns, doorway widths, and whether the old tank drains before it moves
- Whether a finished floor needs protecting
- Whether one person can do it or it is genuinely a two person job
Code and permit
- Jurisdiction, permit cost, inspection lead time
- Anything the replacement triggers: pan and drain, seismic strapping, expansion tank, combustion air, vent resizing
Photograph all of it. A photo of the vent connection and the gas line has settled more disputes than any clause in a contract.
Field rule: if you catch yourself thinking "I will sort that out on the day", write it down as an exclusion instead.
Step 2. Materials
The tank is easy to remember. The rest is what quietly costs you.

The fix for forgotten materials is not discipline. It is having built this list once as an assembly, so you delete from a complete list rather than remembering onto an empty one. The material cost calculator is a quick way to total a takeoff if you do not have one yet.
Step 3. Labour, at what it actually costs you
This is the step that gets skipped, and it is the expensive one. The plumber's wage is not the cost of an hour of plumber.

Note "billable" rather than "paid". A plumber paid for eight hours who is on billable work for five and a half has a loaded cost per billable hour far above their wage, which is the whole point. The utilisation calculator will show you your own ratio, and it is usually lower than people expect.
This job: 3.5 hours on site, plus 0.75 hours of drive and supply house time that somebody pays for.
4.25 hours at $52.86 = $224.66 of labour cost.
Step 4. Permit and direct job costs

Step 5. Overhead, then margin
Job cost is not the whole cost. The office, the software, the advertising, the answering, the accountant and the owner's time are real and have to be carried by the jobs.
If your annual overhead is $180,000 and your annual job costs are $600,000, your overhead rate is 30% of job cost. Applied here that is $385.40, giving a break-even of $1,670.06. That is the number at which this job makes you exactly nothing.
Now add margin. At a 25% net margin the price is break-even divided by 0.75:
$1,670.06 divided by 0.75 = $2,226.75, call it $2,225.
The mistake that costs the most: applying margin as a multiplier instead of a divisor. $1,670 plus 25% is $2,087, which is a 20% margin, not 25%. That five point gap is most of a plumber's wage for the day. The markup and margin calculator shows the difference on your own figures.
The four places this goes wrong
Wage instead of loaded cost. Pricing 4.25 hours at $34 gives $144.50 instead of $224.66. That is $80 of profit gone before anything else happens, on every job, all year.
Billing only on-site hours. Drive time and the supply house trip are real hours somebody pays for. Leaving them out understates labour by about 20% on a short job.
Forgetting the small materials. The tank is 70% of the material cost and 100% of the attention. The other $295 is what goes missing.
Ignoring overhead entirely. Quoting $1,285 plus 25% feels like a profitable job and is a $1,606 price against a $1,670 break-even. You did the work for nothing and paid $64 for the privilege.
Making it repeatable
The goal is not to do this arithmetic on every job. It is to do it once per job type, write the price down, and then quote from the list.
- Work out your loaded hourly cost once, and revisit it when wages or insurance change.
- Work out your overhead rate once a year from the accounts.
- Build assemblies for your fifteen or twenty most common jobs.
- Price each one properly, then put the price in a price book and quote from that.
After that, estimating a standard water heater swap takes ninety seconds and comes out the same regardless of who does it, which is the actual goal.
Every figure here is illustrative. Wages, insurance, permit costs, material prices and code requirements vary widely by state and by supplier, and the arithmetic matters far more than the numbers used to show it.
