Payload is the manufacturer's rating less the weight of crew, fuel and anything permanently mounted, which is often far less than the brochure figure. Overloading is a legal and safety matter, not an efficiency question, and glass in transit needs proper dunnage and strapping whatever the arithmetic says.

What usually runs out first, weight or space?
Weight, on a pickup. Panels are heavy relative to their volume once racking and tools are aboard, and the payload rating disappears faster than people expect.
Can panels be stacked on edge?
Commonly yes, in a purpose-made rack, which uses space far better than stacking flat. It also protects the glass better in transit.
